    Phase 1: Identify & Map

    You cannot influence a landscape you haven't documented.

    Have you identified the ultimate economic buyer (the one who controls the budget)?

    Who is the technical buyer (the one who can say 'no' based on specs)?

    Who are the end-users whose daily lives will be impacted by this change?

    Have you mapped the informal power structures (who actually influences whom)?

    Are there any hidden stakeholders (legal, compliance, IT security) you've ignored?

    Phase 2: Assess Alignment

    Assume everyone is acting in their own rational self-interest.

    Do you know the specific personal KPIs each stakeholder is measured against?

    How does your initiative directly help the economic buyer achieve their goals?

    Does your initiative create more work or perceived risk for the technical buyer?

    Who stands to lose political capital or budget if your initiative succeeds?

    Have you categorized each stakeholder as a Champion, Neutral, or Detractor?

    Phase 3: Engage & Influence

    Influence is a game of leverage and sequencing.

    Are you empowering your internal champions with the exact data they need to sell it internally?

    Have you developed a specific strategy to address and mitigate the detractors' concerns?

    Are you sequencing your conversations correctly (e.g., getting technical buy-in before the economic pitch)?

    Do you have a regular cadence of communication tailored to each stakeholder tier?

    Are you actively listening for shifts in organizational priorities that might derail your momentum?

    The Influence Matrix

    Red (Blocked)

    You have vocal detractors and no economic buyer. Stop pushing the initiative. Rebuild your business case around their KPIs.

    Yellow (Vulnerable)

    You have champions, but the economic buyer is uncommitted. Focus entirely on proving ROI and risk mitigation.

    Green (Aligned)

    The coalition is built. Your champions are armed, and detractors are neutralized. Execute the launch.
